Integrating AI with Project Management to support Transformational Change
The Tarleton Office of Transformation Realization (TRO) is an Enterprise Project Management Office that introduced an AI Digital Assistant that interacts with faculty, staff and students creating an interactive dialogue to help develop a project charter and business case. The AI Digital Assistant (PAL) assists in setting up all required artifacts for effective project and change management. In two hours with minimal training, we created artifacts that would have taken two weeks of work. This provides a faster response time, higher quality, and creates auditable documentation. The TRO is shifting to coaching, mentoring, and quality through automation. We have realized higher productivity, effectiveness and efficiency in project and change management, and better engagement with our stakeholders.
This case study presents how the TRO developed AI prompts leveraging TAC 216 guidelines for the State of Texas; PMI best practices; and Texas A&M System and Tarleton standards and expertise to build a knowledge base in a large language model enabling stakeholders to scale up delivery. This empowers the TRO as a coaching, advising, and innovation organization. This case study aligns to the PMI Triangle addressing Ways of Working to support agility; Power Skills through self-service problem solving with expert coaching, advisement, and mentoring; and enabling value realization and strategic alignment for projects and change management.

Jo Ann holds an Ed.D. in Educational Leadership. Jo Ann is passionate about project and change Management with deep experience in the implementation of technology and transformational change. Jo Ann has presented at SAP, Infosys, and HP conferences during a career that spans Oil and Gas, Railroad, Higher Education and other industries. Jo Ann holds certifications in Project Management (PMP), Change Management (PROSCI) and Portfolio Management (PMP).
Justin Carrell is the Director of Continuous Improvement at Tarleton State University, where he partners with executive leadership to modernize institutional processes and systems. With an Ed.D. in Educational Leadership, his work spans process improvement, enterprise systems, automation, and applied AI, with a focus on translating strategy into scalable, operational solutions. He regularly presents on digital transformation and practitioner-led change in complex organizations.
